Objective:
Our client engaged us to formalize and scale their product delivery processes in line with rapid organizational growth.
The objective was to introduce a structured Agile (Scrum) framework that would improve planning accuracy, enhance cross-team coordination, and provide greater transparency into delivery across engineering, data, and tracking functions.
Challenge:
At the time, development processes were largely unstructured:
- Planning was inconsistent and often reactive
- Teams worked in parallel, but not always in sync
- Delivery timelines were hard to predict
- Jira was being used, but without a clear system behind it
As the team expanded (engineering, data, tracking), this started to create friction—priorities weren’t always aligned, and it became harder to see what was actually happening across the product.
Solution:
We focused on introducing structure where it mattered, without overcomplicating things.
That included:
- Setting up a practical Scrum framework adapted to the team’s reality
- Establishing regular ceremonies (planning, standups, reviews, retrospectives)
- Defining a clear backlog structure and prioritization approach
- Aligning workflows across all teams involved in delivery
- Cleaning up and automating Jira boards and processes
- Building dashboards to make progress and bottlenecks visible
The emphasis was on making the process usable day-to-day, not just correct in theory.

The product itself was built on:
- React (frontend)
- Node.js (backend)
- MongoDB (database)
On the process side:
- Jira was restructured and automated to support consistent workflows
- Dashboards were set up to reflect real delivery progress and team performance
Results:
After the changes, the teams had a much clearer and more predictable way of working:
- Planning became more structured and realistic
- Teams were better aligned across functions
- Delivery progress became transparent and trackable
- Jira shifted from a task list to an actual management tool
In practical terms, this meant fewer surprises, smoother collaboration, and a setup that could scale as the company continued to grow.
